Problem

A business-critical platform had grown over many years and was becoming increasingly difficult to change. Knowledge was concentrated in a small number of people, releases were stressful, and tightly coupled components meant seemingly minor improvements could create unexpected effects.

A full rewrite appeared attractive but carried unacceptable delivery and migration risk. The organisation needed a way to improve customer-facing capabilities now while steadily reducing the constraints of the existing system.

Approach

Yoprel mapped the platform’s responsibilities, integrations, data flows, operational pain points, and planned business capabilities. Together with the internal team, we identified stable boundaries where functionality could be separated safely and agreed architecture principles for new development.

A phased roadmap used incremental replacement rather than a big-bang rewrite. Automated tests and delivery pipelines were strengthened first, then selected capabilities were moved behind well-defined interfaces. Decision records and pairing helped spread knowledge through the team.

Outcome

The organisation gained an evidence-led modernisation roadmap that balanced immediate business needs with long-term platform health. Teams could deliver priority changes through safer, smaller releases while reducing dependency on fragile areas over time.

Clearer boundaries, better automation, and shared technical knowledge lowered delivery risk and created a realistic path for continued modernisation without disrupting customers.
